Using VPK Packs to Replace Loose Files in Source Engine Games
Learn how to pack Source Engine assets into a VPK, add it to gameinfo.txt, verify loading with the console path command, and recover if things go wrong.

Goal
Replace thousands of loose asset files with a single VPK pack to reduce load times and keep mod content organized while preserving the correct loading order defined in gameinfo.txt.
Prerequisites
- A Source Engine game or mod folder (e.g.,
~/steamapps/common//). - The matching
vpk.exe tool from the game’sbindirectory (VPK version 1 for Source SDK 2013, version 2 for Left 4 Dead‑era and later). - Write permission to the game folder to edit
gameinfo.txtand to create the VPK. - A staging folder that mirrors the game’s directory layout (e.g.,
materials/,models/,sound/).
Prepare the asset layout
- Create a temporary folder, e.g.,
~/my_mod_assets/. - Inside it, recreate the sub‑folders the game expects:
materials/,models/,sound/, etc. - Place your assets in the appropriate sub‑folders using the exact relative paths they would have as loose files (case‑sensitive on Linux/macOS).
Build the VPK
- Open a command prompt or terminal.
- Navigate to the game’s
bindirectory:cd "/bin". - Run the packer, pointing at the staging folder:
vpk.exe "/../my_mod_assets" - The tool will produce a file named
my_mod_assets.vpkin the same directory as the staging folder.
Configure the search path
- Open
gameinfo.txtin the game root with a text editor. - Locate the
SearchPathsblock. - Add a line that points to the VPK, using the
|gameinfo_path|token to keep the path relative togameinfo.txt:
(Adjust the relative path if you placed the VPK elsewhere.)Game |gameinfo_path|/../my_mod_assets.vpk - Save the file.
Verify that the VPK is used
- Launch the game with developer mode and console enabled:
-dev -console. - Once at the main menu, open the console (
~key) and typepath. - The output lists all search paths in order; confirm that your VPK entry appears before any loose‑file paths that should be overridden.
- Load a map or model that uses your asset. If the asset is missing, you will see the purple/black checkerboard texture for materials or the red
ERRORmodel for meshes. - Absence of those indicators means the VPK content was successfully loaded.
Troubleshoot and recover
- Asset not appearing: Check the console for warnings about missing files; verify that the internal path inside the VPK matches exactly what the game requests (including case).
- Stale loose files overriding: Because loose files normally take precedence when they appear earlier in the search path, temporarily rename or move any conflicting loose files to confirm the VPK is being read.
- Wrong VPK version: If the game fails to start or reports "unknown VPK version", ensure you used the
vpk.exefrom the same engine branch as the game. - Recovery: To revert, simply comment out or remove the VPK line in
gameinfo.txt. The game will fall back to any loose files present in the filesystem. - Re‑build: If you change the staging folder layout, delete the old VPK and repeat the build step.
